Jeremy, can you introduce yourself and a little bit about your business?

I run Instagram Marketing and Growth Agency.

We also run, obviously, the whole Growth Partner business.

We're doing about 300k a month right now with about between 10 to 12 clients.

So what we do, long story short, we go and work with info product clients.

They go and have like coaching courses or like investing programs.

We go and help them grow their personal brands and then basically monetize off of there.

So very much involved both in the, I guess, traffic channel, right, in terms of growing followers, but also monetizing them.

So it's really like an end-to-end solution almost.

it was back in college, I started growing little theme pages, because I thought that was a way to go make 3 to 5K.

And at the time I just realized a lot of attention is shifting online, right?

I would go and buy hydration fuels because that seemed like an athlete promoting.

So that whole thing just swung me like, oh, social's the way forward.

I really enjoyed using Instagram, Snapchat.

And so I started growing those pages made a little bit of money But then I realized that at the same time I'd see like the traditional like webinars You know, you see like the Sam Robbins the Eman webinars.

You're like, oh, this is great So I go what if I could not run Facebook ads cuz that was too scared to run I was like, oh what if I could actually do it with like Instagram growth?

And so that's kind of how this whole thing started.

And then over time, we realized that, oh, actually when they're paying us like $2,000 a month, we actually generate like 30, 40, 50K in sales.

So like, why would we not go and take a percentage off of that?

Because now you don't need to go and like make 50 clients to go and hit 100K, you can do it with like much lesser, right, and so what we did, we were like okay, instead of just doing the content, doing the growth, let's go and actually do the marketing, because I felt like I was a better marketer than most of our clients.

We kind of took it off of there and then realized sales would go up and that's kind of how we got started.

And how long did it actually take you to get to that point?

Because obviously you were doing the 2K retainers, you're doing like, What was that journey look like in terms of you?

So it's probably like, I think it all started like really 2020.

So I'd say 2020, I started out probably like May, June, had first clients, failed because I just like, the delivery mechanism is hard, man.

Like, it's the 1 thing everyone forgets to teach.

And so I failed there and then met my business partner because we'd be chatting and he was like, hey, I want to start an agency but like he couldn't, you know, he couldn't sell himself for the world.

So I was like, oh, hey, help me partner because you're really good at fulfillment.

And so we partnered up, I think it was like September, October of like 2020.

I started just ripping outbound like 200 messages a day to people prospecting.

And then first client, actually 3 clients signed within at the end of like October, started up November, and then since then, obviously we've been able to kind of take it off the ground from there.

And when did you switch to being like, actually, we need to pay the performance fee.

We're making these guys way too much money.

It was honestly within like a month, because we got paid $1,000 plus $1,000 in ad spend from these guys.

And I'd seen on the internet, I was like, yeah, 10X ROAS, and they were flexing it.

And I was like, first month, we had no clue what

we were doing, we were just figuring it out.

So I was like, wait, this doesn't make sense.

Because then we realized, oh, we need 10 clients, and we're like 15K, then we're like 7.5K each because we're doing all of the work, right?

And so at that point, I was like, this doesn't really make sense.

And so from there, I was kind of sitting at the point where I was like, okay, people like E-money, they're taking a percentage for e-com sales.

We could probably do the same if we just go and like support them on some of the other stuff.

And so at that point, obviously, like we were like, Hey, let's do a performance fee.

And how much does your best client pay you now?

Our best client this month is going to go and pay us close to 80k.

So like you do 1 core part, but what's the components of the offer because that's a lot of money to pay a third party.

So why wouldn't, 80K, you could bring a full in-house team, you could retain much more profits.

is with this client, we're talking about like he's actually built his business from 0 to a million a month in like 8 months, like just using obviously our channels.

And so what we're doing at this point is pretty full suite.

So we obviously run the Instagram growth, we go help grow the audience, we create the content that obviously like attracts and nurtures people.

So Instagram growth is like 1 core pillar.

Yep, then the second 1 is the content on Instagram.

But then the third 1 is really the marketing behind it.

to cross it's like, yeah, the creatives, but also like on the story side.

So like we use stories as a huge marketing tool.

And then what we've really started doing is like on the backend, we're doing like the monetization aspect.

So for example, for this client, we set up like Manichat, like he set it up himself, but we're like constantly involved in the process of like how can we refine it, right?

When he starts and struggles on sales calls, we kind of go in, I mean, I think his entire sales team, or like 60% of his sales team, I've actually recruited through Twitter or through channels that I had and I helped them place it.

It's not something where I'm like, oh, I'm putting this in, this is what we do, but I think when we realized that like, hey, he's struggling finding good sales reps, I just stepped in to go and help because I think that's what we need to go and do to be successful and obviously get him to that level.

I think as well, like if you're just doing 1 thing, like someone's not gonna pay you 80K for 1 thing.

Because they'll find someone who can do it cheaper.

You have to be so ingrained into their business that they literally can't find someone to replace you.

And at that point, it doesn't matter how much they're paying you.

Like if they can't replace you, they have to pay you what you want.

And I think there's like, it's also a bit the golden handcuffs, right?

So for example, like this client in particular, like it's the same with like employees too, but like with him, he's now used to like being able to hit 500 mil a month.

The opportunity cost, the sheer opportunity cost of like going and building an in-house team is 1 is going to go take him immediately down from like where he's right now by like half or a third you know and and so like does he want to go and do it or would he rather go and pay and like hear his friends ask him why he pays us that much he probably prefers that because he knows he's gonna go make a mill out of it and even for us because we have like a decent ROAS that he's operating at like a 50 60 ROAS like for us the math is like hey you can go do it over Facebook ads in-house but even after you have like higher cost per acquisition, right, you have like team cost, you'll still make less money than if you just pay us.

Yeah, it says profit is gonna be the same or less if the in-house team works out to the T exact.

So in your business, and I know this because we've been friends for a while now, you're pretty selective with who you work with.

I know other people who run similar models to you who've kind of run agencies and went towards more the the partnership model and still like in the agency growth partner model.

But like, what do you look for in a client to validate?

Because we have our opinions of like, we don't work with anyone who doesn't have product market fit because that's very difficult to do.

And there's a few other components that we look at, but what are the things that you look at to be like, okay, this is a client who I'm going to work with or who I'm going to test working with and then like how quickly do you know if that's a client that you're going to retain because in my opinion where I see people going wrong with a model is they go towards a partnership that has the rev share and the higher fees but they don't work with good enough partners, and it's actually, they're running like poor growth partner model, but taking on agency style clients, which I think can be problematic from the start.

So how do you define that, and how do you make sure these projects aren't, how do you make sure the clients don't churn and you get up to like 80k a month per client.

Some people would be happy with 10, 20k a month.

Like we would be in our growth partner business.

So like how do you choose the right clients?

think for us The biggest thing is like what are you saying product market fit for us?

It's it's crystallized like cash collected So we've worked with people that had like 0 dollars and they just like I had an offer and we just worked with them We have people that had like upwards of like a mill or 2 a month already I think for us what we found is like the sweet spot is like those who are like product market fit and they have a proven sales team, but they haven't figured marketing out, which usually the 100 to 250 came

So you're solving that 1 big problem and they've got the other couple of things in line.

So they've got sales and ops relatively dialed in and you're solving the traffic problem.

Yeah, there's obviously like different, there's obviously like some exceptions to the rules, right?

But we've just seen that like the sweet, the sweet cap are people who are like 1 of 2 people, either they're like extremely proficient at like business, like let's say a real estate investor, with like an 8 figure portfolio, right?

Like that's proficiency enough that you can make stuff work and I know there's a month for a market.

Yeah, like that guy was like, he had an offer, he was like, hey, this is my offer.

And so what we do with him now is like...

And on average, what's your fee and like rev share?

So right now, we started out at like 1K, 1.5K a month.

Then we went 1.5K a month plus 15% ref share.

But at that point, we were like adding setters into it as well that were like doing DM selling, which is like really bad.

And so now, it then evolved over like 3 1⁄2 and 5K a month plus 10%.

And now we've shifted into either 10k and like 10% of pure ref or Like 10k plus like 15 to 25 percent of profit Just really depends as well again where the clients at like how ends on we need to go and be for some of them like We take on like some additional roles like such as like Facebook group codes like and for some of them like we just use those and put them into emails and blast it out and just kind of give them the consulting on the backend of like, hey, here's how you need to go and build this component out.

But mostly it's just like the growth and the content.

But I think that the problem with most people is 1 of 2 things.

They take on bad client just for the sake of taking them on because they operate with the wrong mindset, right?

If you're like a 30K a month, a 3K a month deal that pays, that just has a percentage on paper, but we know it's not going to go pay as a percentage.

However, when you operate with like a how can I get to 100, 200K a month, you're not going to go and think, oh, this is a great deal?

I'm going to look at like this is a bad deal.

And you're now looking at how do I get to a middle amount, right, and that's the kind of the end goal, like, so you're even more selective now so that you can get more of those.

Because how many clients do you want to work with Max?

I think ideally we're going to go and get to like a sweet spot between 10 to 12.

And then the thing is, I don't like, like we don't really churn clients as like, oh, like we failed to deliver.

Like it's more like we churn out clients because like, for example, we had 1 client we started with in Jan.

We did a really good job, like 50K in like 4 weeks in growth, and he just couldn't close.

Like he just wasn't able to figure out a sales team in like 2 months, and I was like, well, that's just so unattractive for us, because like that lead flow based on previous data should have been like a 300 to 500K a month like deal flow for him, which means for us would have been a 50K plus billable.

But now it's like this like sturdy, like it sounds really cocky, but like this sturdy like 15K paycheck.

And so you just naturally start to get declined from the deal because you're like-

So, in an agency, traditionally that's very hard to do.

And I think that's where, like most relationships fail because of poor communication, not just with clients, but with family relationships outside of business, business partners, because they don't have effective communication.

And that doesn't mean we don't talk to each other.

That means you don't effectively communicate how you feel and why you feel that to move it forward.

So for us, the partnership angle has worked very well because we can say, look, like if we feel like a client's not operating in the best interest of their business to grow their revenue, it directly affects our ability to make money so we can say, look, we can kind of put in where as an agency it wouldn't be appropriate.

So how is that, How do you deal with that when, because we mentioned before, running up and off our sales and marketing becomes 1 of the easiest.

It's the delivery of what you've promised becomes challenging.

You can't deliver if the client's not doing what they need to do.

So how do you manage your clients when they're not?

Honestly, I feel like the biggest thing when it comes to like managing clients is kind of like social relationships.

Like you want to like, it sounds bad, but you want to have like another frame, but you want to make sure you enter it the right way.

Like for us, for example, if a client goes and just like ask random demands, like, oh yeah, we need this change.

Either they'll just like, we'll just like, not ignore them, but it'll just like take a day, or we'll just get a very direct message like, no, we're not going to do that

And I think sometimes just setting the frame, we're like, hey, look, we're doing this thing, and this is the thing we're like,

and we're gonna go and do it the way we work.

If we say false information, yes, by all means, do call us out if we make a mistake, right?

But we're not gonna go, if I don't think that changing the background color on a post is gonna go and increase the likes.

I'm not gonna go and change it just because you want it.

And I think with a lot of clients, it actually creates a lot of goodwill or trust.

And secondly, I think when we communicate is, we always come in with the frame of like, hey, we genuinely care about your business, because for us to go and take someone on, we generally must like the person or see potential.

Otherwise, I will not go and extend an offer.

Because again, we're trying to operate with a mill a month mindset.

And so, if I don't take someone on, I'm not confident we can go and deliver.

Or like, I'm not confident the offer can go and do numbers.

So to get to a million a month with 10 clients, you want to be pushing all of your clients close to 100k per month?

Sorry, yeah, there are the million a month, But you're taking home 100k from each client.

So at a 10% that works out, they're making a minimum, you're taking 10% of that, which is a good deal for both.

Interesting thing you said is like, you're getting paid 15k a month, but you're like, actually, this doesn't interest me.

But that's, I think, to me, 1 of the biggest flaws.

If you're a good agency, let's say you charge, let's say you're a good retainer, 5k a month, right?

It just never improves, it never gets better.

So like, over time, you're like, well, I need to charge 10K a month now, but you're still paying me 5K.

So like, there's a discrepancy, and actually, I don't want to keep working, because it doesn't make sense.

I think as an entrepreneur, you always have the desire to push, get better and improve.

We've had this 1 deal where we just failed to negotiate a deal structure.

Truth be told, I didn't touch the deal for 6 months because I was like, my time spent on this is not going to matter.

If we go and put in, We asked the client, do you agree if we spend 5K on ads, 10K on our service fee, and we go and get you 100K in sales, would you be pretty pumped?

We knew that he was generating 300K a month at that time.

So for me, I was like, there's no incentive for me to go in and do other stuff.

Whereas we have a client, our best client, he's like, hey, I have this business partner I want you to meet, would you come to Dubai, like on a Monday afternoon.

On Monday evening, I wanna play into Dubai, because we're gonna go spend for 3 days working with each other, and he's like, I'll pay for it, let's go and come up with a game plan how we can go to 2 to 3000000 a month.

Like yeah, I'm jumping through some hoops here, but I'm happy to go and do that because I know that it's so worth it and there's like a vision.

Again, it's a real partnership in a sense.

Yeah, and business is about people at the end of the day.

And that's why I think the whole partnership angle works so well.

And like in an era where there's a thousand agency owners every other week starting, it's like, they're looking for quick money rather than longer term vision.

And I think that's what, when you zoom out and you realize actually, if you play the game for not just a year, but you're looking at 3, 5, 10 years down the line, it's much, much easier to make not just more money but also better decisions along the way.

But imagine how beautiful that is, that what you just said, is the fact that again, you prove that you're thinking long term, you have those abilities, that actually makes client acquisition so easy.

Because if you can exhibit, whether that be on like social, whether that be through like email, if you say, hey, I'm gonna follow up with you next Tuesday at 5.

If you follow up next Tuesday at 5, right?

Like you already established a certain thing, like hey, he's gonna say what he's gonna do, right?

Like if you go and say, hey, I'm gonna go, and if you're going social, and that's what you use for skills, you say, I'm not gonna drink for the next 3 weeks, and you show that you can stick to that, I think a lot of prospects will naturally go and gravitate because they're like, oh, if this person sticks to his word and makes a promise that he can keep it.

Your client results are outstanding in comparison to industry norms.

And at the start, when we met you, me and Jacob were like, is this guy like truly honest?
